This whole process will blow up if your team doesn't trust you. Psychological safety is the absolute bedrock. Your people have to believe without a doubt that sharing their personal goals will be met with support and not judgment and that it won't be used against them.
This has to start at the top. As a leader, you have to genuinely champion this. The best way to do that, go first. Share one of your own dreams with the team. Show a little vulnerability. Then you need to set up the right environment for these conversations. Don't try to cram this into a formal annual review. Instead, make it part of a regular informal check-in. Frame them as coaching sessions, not evaluations. The questions you ask are key. Keep them open-ended and genuine. Do several people want to get better at public speaking? Maybe you can start an internal Toastmasters club or give them chances to present at team meetings. Do a few people dream of traveling more?

The best plans involve a few people. The manager provides daily coaching. An HR partner helps find resources and a senior leader can act as a mentor. This support system makes success much more likely.
The review schedule is also crucial. These should be living documents, not files that collect dust. Schedule quarterly check-ins just to talk about progress on the Dream Audit plan. These aren't performance reviews. These questions should be supportive. How's the marathon training going? What roadblocks have you run into? What can we do to help this quarter? This continuous followup shows that the company is serious and keepsum going. Step five is the feedback loop. where we measure and iterate. Finally, how do you know if any of this is actually working? You have to measure it. Tracking the Dream Dividend is how you prove the ROI and make the process even better over time.
